Shadow Foam for Tools and Tool Boxes
Shadow foam gives every tool an outlined pocket of its own. Open the drawer and you can see instantly what is there, what is missing and where it goes back.

What is shadow foam?
Shadow foam is foam with a pocket cut to the outline – the “shadow” – of each tool. It is often made in two colours: a dark top layer is cut through to a contrasting layer underneath, so an empty pocket stands out at a glance.
Outlined tool foam is widely used for 5S and lean workplaces, aviation and maintenance tool control where every tool must be accounted for before sign-off, and in service trucks, shops and home garages to keep drawers organised.
How to make tool shadow foam yourself
Measure the drawer
Measure the inside length, width and usable depth of the drawer or case.
Lay out the tools
Group tools by job, leave foam between each one and add finger-pull notches so tools lift out easily.
Trace and cut the top layer
Trace each tool and cut the outline through the top layer with a hot knife or long sharp blade, keeping it vertical.
Reveal the contrast layer
Remove the cut-out so the contrasting layer shows through, then set the pocket depth so tools sit flush.
Have it CNC-cut instead
Send us the drawer or case size and a photo of the tools laid out, and we cut an insert with a pocket for every tool – or draw the layout yourself in the online foam designer. Ask about contrasting colour layers when you send your list.
- Tool chest and roller cabinet drawers
- Hard cases and modular tool boxes
- Matching inserts for a fleet of trucks or stations

Shadow foam vs Kaizen foam
Kaizen foam is layered polyethylene sold in sheets: you trace each tool, cut through the top layers with a knife and peel them out to the depth you want. Shadow foam is the result – the outlined pockets – whatever foam you start from. A CNC-cut tool box insert is cut from the same closed-cell polyethylene, but each pocket is machined to the tool outline at an exact depth, so there is no hand cutting and every drawer in a shop comes out identical.

Shadow Foam for Tools FAQ
What is shadow foam used for?
It organises tools so each one has a visible outlined pocket. It is used for 5S and lean programmes, aviation and maintenance tool control, and to keep tool drawers and cases organised.
What is the difference between shadow foam and pick-and-pluck foam?
Shadow foam is cut to the exact outline of each tool. Pick-and-pluck foam is made of cubes that you pull out, which leaves a blocky pocket.
Can you make custom shadow foam for my tool chest?
Yes. Send the drawer size and a photo of your tools, or build the layout in the online foam designer, and we CNC-cut the insert.
